That was the reality at Stoneford. They had high-growth ideas, complex financial and health programs, and zero infrastructure underneath them. Without intervention, scaling would have immediately triggered manual bottlenecks, painful onboarding delays, and major compliance vulnerabilities.
Stepping in as Vice President of Operations, I spent two years building the operating system, the delivery tech stack, and the documentation to hold it all together. Here is how a web of spreadsheets turned into an automated, multi-entity machine.
Phase 1: Building the Operating System Before the Volume Arrives
When you’re scaling fast, you can’t build systems after the floodgates open. You have to build the engine while the car is being designed.
My first mandate was creating a single system of record that allowed tools, data, and cross-functional teams to talk to each other seamlessly:
- The Tech Stack: Mapped and integrated Zoho CRM (system of record), Zoho Projects (delivery), Zoho Forms & Bookings (intake and scheduling), Front (shared routing), ClickUp (internal ops), and DocuSign (regulated signature workflows).
- The Migration Strategy: Started operations in ClickUp to stay agile, then executed a seamless migration into Zoho CRM once volume justified the move.
- The Blueprint: Authored every standard operating procedure (SOP), team playbook, field reference card, and onboarding pathway, giving the team a single source of truth for daily execution.
- Executive Visibility: Built custom real-time dashboards so leadership could see pipeline health instantly without needing to interrupt the team for status updates.
Build One: Cedar Health Alliance
Handling Protected Health Data & Underwriting Before Day One
Cedar Health Alliance was conceptualized as a group health benefits program. That meant handling real client data, sensitive Protected Health Information (PHI), and outside underwriting partners all before the plan itself went live.
What We Built:
- Rigid Pipeline Architecture: Designed two complete sales pipelines (group health enrollment and church retirement plans) with strict “gate rules.” Deals couldn’t advance until compliance conditions were explicitly met, triggering automated handoffs between sales and ops.
- Automated Health Application Engine: Created pre-filled, individual form links generated directly from client account records. Submissions automatically routed back to the correct file, holding the deal at a gate until every participant submission landed.
- Data Governance & Compliance: Built strict access controls for PHI, keeping sensitive participant data isolated out of standard fields with a fully documented handling path.
The Result: 500+ lives processed pre-launch. We moved over 250 lives through intake, census collection, and underwriting coordination in 2025 on the initial build, and another 250+ in 2026 after migrating to Zoho. Most operational systems get tested live; this was validated by running two years of high-stakes client data through a system that had to be flawless on attempt number one.
Build Two: Auxilio Essentials
Standing Up a Multi-State Bookkeeping & Payroll Firm from Zero
At the same time, we launched Auxilio Essentials, a turnkey bookkeeping and payroll entity. Beyond designing the delivery stack, we had to navigate complex multi-state compliance for nationwide business clients.
What We Built:
- Onboarding Time Cut in Half: Standard industry handoffs take eight weeks to bring a client from signed to fully operational. We built an end-to-end ClickUp workflow that slashed client onboarding down to just four weeks.
- Custom Financial Delivery Stack: Implemented and configured Ramp for spend management and Gusto for payroll, tailoring both tools around our specific service delivery model.
- 49-State Payroll Compliance: Multi-state registration is where most bookkeeping ops falter. We managed state registrations and ongoing compliance for clients with teams spanning 49 out of 50 states (every state except Hawaii), insulating the business from massive tax and regulatory liabilities.
The Digital Footprint & Long-Term Legacy
An operational build isn’t complete if the outside world can’t interact with it. Alongside the backend infrastructure, we modernized the entire customer-facing touchpoint:
- Websites & Sales Assets: Designed and launched Stoneford.com and CedarHealthAlliance.com, featuring an embedded employee health application and a live enrollment tracker, alongside brand pitch decks and marketing briefs.
- Zero-Touch Intake: Automated lead capture, inquiry routing, confirmation communications, and calendar booking running entirely hands-off from initial touch to account creation.
- Assets That Outlast the Build: Left behind an extensive, centralized library of playbooks and reference materials so new hires can onboard in days, not months.
From strategy and implementation for operational infrastructure to online presence and materials, we worked with Stoneford to be operationally sound for years to come.
